## The problem: creative work that can't be tied to a number

Most creative work is judged on how it looks in the final presentation. The new 
website is approved, the campaign goes live, everyone agrees it feels better. Then,
6 months later, someone in finance asks what it actually did for the business, and
nobody can answer.

That is not a failure of talent. It is a failure of process. When success is never
defined, it can never be proven, and creative budgets become the first thing cut
when times get tight.

The result is a familiar cycle: a redesign every few years, driven by taste rather
than evidence, with each version replacing the last without anyone knowing which
one performed better.

## Agree the number first, before anyone opens Figma

Every project starts with 1 question: which number should move, and by how much?
Not "improve the brand" or "modernise the site", but something you can find in a
dashboard: completed applications, booked demos, new members, cost per lead.

We agree that number with the client before any design work begins. It becomes the
brief behind the brief, and it settles arguments later. When 2 good ideas compete,
the one more likely to move the number wins.

This conversation is often the most valuable hour of the project. It forces clarity
about what the business actually needs, and it regularly reveals that the problem
is not where everyone assumed it was.

## Design backwards from it

Once the number is fixed, we work back from it. What does someone need to do for
that number to move? What stops them today? Which page, step or message carries 
the most weight?

This changes where the effort goes. Instead of spreading attention evenly across
every page, we put the most craft into the moments that decide the outcome: the 
first screen, the form, the pricing, the call to action. The rest still gets care,
but it does not get the same budget.

It also makes creative choices easier to defend. A bold visual direction is not 
a matter of taste when you can explain how it helps a visitor understand the offer
faster.

## Instrument it, or you built blind

Tracking is not something to add after launch. We plan it alongside the design: 
the events, the goals, the dashboards, and who will look at them.

Our rule is simple. If you cannot see the agreed number moving in your data within
2 weeks of launch, you built blind. You may have shipped something beautiful, but
you have no way of knowing whether it works, and no basis for the next decision.

Good instrumentation also protects the work. When results are visible, good creative
earns its place in the budget instead of having to argue for it.

## Keep going after launch: the first version is a hypothesis

Launch day is not the finish line. It is the first time the work meets real people,
and real people rarely behave exactly as predicted.

We treat the first version as a well-informed hypothesis. Once the data comes in,
we look at where people hesitate, drop off or convert, then adjust: a clearer headline,
a shorter form, a different order of steps. Small, measured changes often move the
number more than the original launch did.

This is also why we prefer ongoing partnerships to one-off projects. The value of
ROI-led work compounds over time, and it is hard to compound something you hand 
over and walk away from.

property professionals in the Netherlands get a certified energy label. For a service
like this, the website is the business: every visit either becomes a label request
or it does not.

So the design centred on that one action. We built a site that makes requesting 
a label fast and simple, backed by clear pricing and expert advice, and we have 
kept improving it since. Wisefrog has handled the UX and UI design, development 
and hosting, and has guided the tech stack at every step. Over that time, Mijn Energielabel
has grown from a 1-person business into a team of 25.

### EWPN

[The European Women Payments Network](https://www.ewpn.eu/) is the first and only
pan-European community for women in cards, payments and fintech, with more than 
500 members across 30+ countries. Its website has 1 core job: turn interested visitors
into members, sponsors and partners.

We rebuilt the site in Framer around that job. A clearer content structure, a refreshed
visual language and separate routes for membership, events and partnerships mean

## How to Choose a Digital Agency: 5 Questions That Actually Matter

Neither predicts delivery.

A beautiful pitch deck tells you the agency has a good pitch team. A low day rate
tells you the agency is willing to win on price, and possibly recover margin later
through change requests. Neither tells you whether your project will land on time,
integrate with your systems, or still be working 12 months after launch.

The questions below are the ones we wish every client asked us. They are harder 
to answer with a slide, which is exactly why they work.

## 1. Who actually does the work?

In many agencies, the people in the pitch room are not the people who build your
product. Senior strategists and creative directors win the work, then hand it to
a delivery team you have never met, sometimes in another country, sometimes through
a subcontractor.

This is not automatically a problem. It becomes a problem when it is hidden.

Ask directly: who will be on this project day to day, and what percentage of their
time is allocated to us? Then ask for names, roles and seniority in writing, ideally
in the contract or statement of work. A good agency will commit to key people and
agree what happens if someone leaves. An agency that refuses to name anyone until
after signing is telling you something.

It is also worth asking to meet the delivery lead before you sign. A 30 minute conversation
with the person running your project will tell you more than a 60 slide credentials
deck.

## 2. How do you measure success?

Listen carefully to the answer. If the agency talks about "rollout completed", "
all features delivered" or "launched on schedule", they are describing a timeline,
not an outcome.

A rollout completed is a schedule. It says the work happened. It says nothing about
whether conversion improved, whether support tickets dropped, whether your team 
can actually use the new platform, or whether customers noticed anything at all.

Strong agencies define success in terms of the business problem you hired them to
solve. They will ask what you measure today, agree a baseline before work starts,
and propose 2 or 3 metrics that the project should move. They will also be honest
about which metrics they can influence and which depend on factors outside their
control.

If an agency cannot tell you how they would know the project failed, they probably
will not notice when it does.

## 3. What happens when scope changes?

Scope will change. Every experienced client and every honest agency knows this. 
New stakeholders join, priorities shift, a regulation lands, or user testing reveals
that the original brief was wrong.

So the useful question is not "will you be flexible?" Every agency will say yes.
That is a promise, and promises are cheap in a sales conversation.

Ask for the process instead. How is a change request raised? Who assesses the impact
on cost and timeline? How quickly do we get an estimate? Who on our side approves
it? What happens to work already in progress while a decision is pending?

Ask to see an example of a real change request from a previous project, anonymised
if needed. An agency with a mature process will have one ready. An agency without
one will either absorb changes silently until the budget breaks, or bill for them
in ways you only discover at invoice time.

## 4. How do you handle our legacy systems?

Very few digital projects start from a blank page. There is almost always an ERP,
a CRM, a product database, an identity provider or a 15-year-old system that nobody
fully understands but everything depends on.

This is where projects break. Not in the design, and rarely in the front end, but
at the integration seams: the points where new work has to exchange data with existing
systems.

Ask the agency how they approach discovery on your technical landscape. Do they 
audit APIs and data quality before committing to a timeline, or do they assume integrations
will work? Who on their team has hands-on experience with systems like yours? How
do they coordinate with your internal IT team or other vendors who own parts of 
the stack?

A confident agency will want access to your technical people early. They will flag
risks in the first weeks rather than the last. If the proposal treats integration
as a single line item with a neat estimate, be sceptical.

## 5. What happens after launch?

Launch day feels like the finish line. In reality, it is the start of the part that
determines whether the investment pays off.

Handover is the real test of an agency. Ask what documentation you will receive,
and who it is written for: your developers, your content editors, or the agency's
own future reference. Ask whether your team will be trained, and how. Ask who owns
the code, the design files, the accounts and the credentials. Ask what support looks
like in the first 90 days, and what it costs after that.

The best agencies build for independence. They want you to be able to run, change
and extend what they built, with or without them. Agencies that make themselves 
quietly indispensable through undocumented systems and proprietary setups may keep
your business longer, but not because they earned it.

## The simplest test of all

Before you sign, ask the agency for the contact details of a client they have worked
with for 2 years or more.

Then call them.

Not a case study, not a testimonial quote on a website, but a real conversation.
Ask what went wrong, how the agency responded, and whether the people from the pitch
were still involved a year later. Long relationships survive problems, so a 2+ year
client can tell you how an agency behaves when things get difficult. That is the
information that actually predicts delivery.

## The pilot works. Then nothing moves.

The wider data has the same shape. In _Agentic AI 2026: A Mid-Market Playbook for
Adoption and Scale_, research by Everest Group commissioned by R Systems, around
57 per cent of the mid-market organisations surveyed sit in the pilot stage, running
controlled trials. Only about 15 per cent have reached the point where agents are
operationalised across functions. Most companies are not failing at AI. They are
stuck one step short of it mattering.

There are two reasons this keeps happening, and neither of them is the technology.

## Reason one: the scope was too small to matter

Most pilots automate a task. The task sits inside a process that nobody redesigned.
So the saving is real, and it is also far too small to change how the business runs.

You automate the drafting of a quote. Fine. But the quote still waits three days
for an approval that exists because someone got burned in 2019. It still gets re-
keyed into a second system. It still triggers a chase email that a human writes 
by hand. You have made one step of a fifteen-step journey faster, and the journey
is governed by its slowest step, not its fastest.

This is why the ROI conversation goes flat at month six. The number is technically
positive and practically invisible. Nobody can feel it in the P&L, so nobody fights
for the next phase.

The fix is not more automation. It is picking a journey rather than a task, then
asking what the journey would look like if you designed it today, with these tools,
from scratch. Usually the answer removes steps entirely. That is where the hours
actually are.

## Reason two: nobody owns it

The second cause is quieter and does more damage. Pilots are often parked with an
innovation team, a digital lab, or whoever happened to be curious. Those teams are
good at building. They are structurally incapable of running the thing afterwards,
because they do not own the operation that would have to live with it every day.

So the handover never happens. Operations did not ask for it, was not in the room
when it was scoped, and has a full backlog of its own. The pilot becomes an orphan:
technically working, organisationally homeless.

You can predict this outcome early. Ask who is accountable for the outcome, not 
the build. If the answer is a team name rather than a person, or if the person named
would not put the number in their own targets, the pilot is already in trouble.

## What actually moves things is unglamorous

The teams that get past the pilot stage rarely do anything clever. They do four 
boring things properly.

**Pick one journey with real volume.** Not the most interesting one. The one that
happens two hundred times a week and irritates everybody. Volume is what turns a
small percentage into a visible number.

**Redesign it end to end before automating anything.** Map how the work flows today,
including the workarounds and the waiting. Cut what should not exist. Only then 
decide where AI belongs. Automating a broken process just gets you to the wrong 
answer faster.

**Give it one accountable owner and a 90-day target.** A named person in the operation,
not the innovation team. Ninety days is long enough to build something real and 
short enough that nobody can quietly let it drift.

**Measure hours saved, not features shipped.** Agree the baseline before you start,
because you cannot reconstruct it afterwards. Hours saved, errors avoided, days 
off the cycle time. Pick two and publish them monthly.

There is a governance point sitting alongside this too. The same research found 
that only 7 per cent of organisations have agentic-specific policies in place, and
roughly 30 per cent are running on generic AI frameworks or nothing at all. If you
plan to move from a controlled trial to something that touches real customers and
real money, the accountability question is not paperwork. It is the thing that lets
you say yes to scale without holding your breath.

## The test

None of this requires a bigger budget than the pilot already consumed. It requires
deciding that one journey matters more than ten experiments, and then being unfashionably
patient about it.
