What ROI-driven creativity really means

by Serhat Altın ·

Colourful paper ribbons that turn from a messy pile into ever taller blocks, like a growth chart on a work table.

ROI-driven creativity means every piece of design, content and code we make is tied to 1 business number. We agree that number before the work starts and measure it once it’s live. That’s how Wisefrog works, and this is what it looks like in practice.

The problem: creative work you can’t tie to a number

Most creative projects are judged on how they look in the final presentation. The new website gets approved, the campaign goes live, everyone agrees it feels better. Then 6 months later someone from finance asks what it actually delivered, and nobody has an answer.

That’s not a lack of talent. It’s the process. If success was never defined, you can never prove it. And then the creative budget is the first thing to go when times get tough.

The result is a familiar cycle: a redesign every few years, driven by taste instead of evidence. Each version replaces the last, without anyone knowing which performed better.

Agree the number first, before anyone opens Figma

Every project starts with 1 question: which number needs to move, and by how much? Not "strengthen the brand" or "modernise the site", but something you can find in a dashboard: completed requests, booked demos, new members, cost per lead.

We agree that number with the client before design work starts. It becomes the brief behind the brief, and it settles discussions later. When 2 good ideas compete, the one most likely to move the number wins.

This conversation is often the most valuable hour of the whole project. It forces clarity about what the business really needs, and it regularly reveals that the problem lies somewhere other than everyone thought.

Design back from that number

Once the number is set, we work back from it. What does someone need to do to move that number? What’s holding them back now? Which page, step or message carries the most weight?

That changes where the effort goes. Instead of spreading attention evenly across all pages, we put the most craft into the moments that decide the outcome: the first screen, the form, the pricing, the call to action. The rest still gets care, but not the same budget.

It also makes creative choices easier to defend. A bold visual direction is no longer a matter of taste when you can explain how it helps a visitor understand the offer faster.

Measure it, or you’re building blind

Tracking isn’t something you add after launch. We plan it alongside the design: the events, the goals, the dashboards and who will look at them.

Our rule is simple. If you can’t see the agreed number move in your data within 2 weeks of launch, you’ve built blind. You may have delivered something beautiful, but you can’t know whether it works, and you have no basis for the next decision.

Good measurement also protects the work. When results are visible, good creative work earns its place in the budget instead of having to fight for it.

Keep going after launch: the first version is a hypothesis

Launch day isn’t the finish line. It’s the first time the work meets real people, and real people rarely behave exactly as predicted.

We treat the first version as a well-founded hypothesis. As data comes in, we look at where people hesitate, drop off or convert, and then we adjust: a clearer headline, a shorter form, a different order of steps. Small, measured changes often move the number more than the original launch.

That’s also why we prefer ongoing partnerships over one-off projects. The value of ROI-driven work grows over time, and that doesn’t happen with something you hand over and let go.

What ROI-driven creativity looks like in a real project

Mijn Energielabel

Mijn Energielabel helps homeowners, businesses and real estate professionals in the Netherlands get a certified energy label. For a service like this, the website is the business: every visit becomes a label request, or it doesn’t.

So the design revolved around that one action. We built a site that makes requesting a label quick and easy, backed by clear pricing and expert advice, and we’ve kept improving it ever since. Wisefrog handles the UX and UI design, development and hosting, and has guided the tech stack every step of the way. In that time Mijn Energielabel has grown from a one-person business to a team of 25 people.

EWPN

The European Women Payments Network is the first and only pan-European community for women in cards, payments and fintech, with more than 500 members in over 30 countries. The website has 1 core job: turning interested visitors into members, sponsors and partners.

We rebuilt the site around that job in Framer. A clear content structure, a refreshed visual language and dedicated routes for membership, events and partnerships help every type of visitor find their way within seconds. The EWPN team now manages the site themselves, so improvements no longer wait on a developer.

Creativity isn’t the opposite of accountability

There’s a belief that measuring creative work kills it: once numbers hit the table, ideas get safer and duller. Our experience is exactly the opposite.

A clear number gives creativity direction. It shows where bold ideas pay off and where restraint is smarter. It gives good work the evidence it needs to survive the next budget round. And it changes the client–agency relationship from "do you like it?" to "does it work?"

That’s what ROI-driven creativity means at Wisefrog. Not less ambition, but ambition you can measure.

ROI-driven creativity in 4 steps

  • Agree the number that has to move before the design work starts.
  • Design back from that number and put most of the craft into the moments that decide the outcome.
  • Plan measurement together with the design, so you can see within 2 weeks of launch whether it works.
  • Treat the first version as a hypothesis and keep improving based on data.

This is how we approach it in design, digital marketing and our case studies. Want to run the numbers yourself? The Nielsen Norman Group explains how to calculate the ROI of design.

Frequently asked questions

What is ROI-driven creativity?

A way of working where every piece of design, content and code is tied to 1 business number, such as requests, booked demos or cost per lead. You agree that number before the work starts and measure it after launch.

Doesn’t measuring make creative work boring?

No. A clear number gives creativity direction: it shows where bold ideas pay off and gives good work the proof it needs to survive the next budget round.

How quickly can you tell whether a design works?

Plan the measurement together with the design. If you can’t see the agreed number move in your data within 2 weeks of launch, you’re building blind.
